{"id":73977,"date":"2020-03-31T09:24:38","date_gmt":"2020-03-31T16:24:38","guid":{"rendered":"https:\/\/bwblogdev.wpengine.com\/?p=5979"},"modified":"2023-09-13T04:16:05","modified_gmt":"2023-09-13T11:16:05","slug":"okr-definition-and-examples-of-john-doerrs-goal-setting-system","status":"publish","type":"post","link":"https:\/\/www.betterworks.com\/magazine\/okr-definition-and-examples-of-john-doerrs-goal-setting-system\/","title":{"rendered":"OKR: Definition and Examples of John Doerr&#8217;s Goal-Setting System"},"content":{"rendered":"\n<p>The definition of \u201c<a href=\"https:\/\/www.betterworks.com\/okrs\/\" target=\"_blank\" rel=\"noreferrer noopener\">OKRs<\/a>\u201d is \u201cObjectives and Key Results.\u201d It is a collaborative goal-setting tool used by teams and individuals to set challenging, ambitious goals with measurable results. <a href=\"https:\/\/www.betterworks.com\/okrs\/\" target=\"_blank\" rel=\"noreferrer noopener\">OKRs<\/a> are how you track progress, create alignment, and encourage engagement around measurable goals.<\/p>\n\n\n\n<p>Whether talking about&nbsp;<a aria-label=\" (opens in a new tab)\" href=\"https:\/\/www.whatmatters.com\/faqs\/office-operations-okr-examples\" target=\"_blank\" rel=\"noreferrer noopener\">office operations<\/a>,&nbsp;<a aria-label=\" (opens in a new tab)\" href=\"https:\/\/www.whatmatters.com\/faqs\/okr-examples-for-software-engineers\" target=\"_blank\" rel=\"noreferrer noopener\">software engineering<\/a>,&nbsp;<a aria-label=\" (opens in a new tab)\" href=\"https:\/\/www.whatmatters.com\/faqs\/non-profit-okrs-examples\" target=\"_blank\" rel=\"noreferrer noopener\">nonprofits<\/a>&nbsp;or more, <a href=\"https:\/\/www.betterworks.com\/okrs\/\" target=\"_blank\" rel=\"noreferrer noopener\">OKRs <\/a>work the same for setting goals throughout many company levels.&nbsp;<a aria-label=\" (opens in a new tab)\" href=\"https:\/\/www.whatmatters.com\/faqs\/okrs-for-personal-life-goals-examples\" target=\"_blank\" rel=\"noreferrer noopener\">They can also work for personal goals<\/a>&nbsp;and can even be used by individuals to get things done&nbsp;<a aria-label=\" (opens in a new tab)\" href=\"https:\/\/www.whatmatters.com\/stories\/how-to-use-okrs-alone\" target=\"_blank\" rel=\"noreferrer noopener\">at places where senior leadership doesn\u2019t use them.<\/a><\/p>\n\n\n\n<p>An Objective is simply what is to be achieved, no more and no less. By definition, objectives are significant, concrete, action-oriented, and (ideally) inspirational. When properly designed and deployed, they\u2019re a vaccine against fuzzy thinking\u2014and fuzzy execution.<\/p>\n\n\n\n<p>Key Results benchmark and monitor how we get to the objective. Effective KRs are specific and time-bound, aggressive yet realistic. Most of all, they are measurable and verifiable. You either meet a key result\u2019s requirements or you don\u2019t; there is no gray area, no room for doubt. At the end of the designated period,&nbsp;<a href=\"https:\/\/www.whatmatters.com\/resources\/a-typical-okr-cycle\" target=\"_blank\" rel=\"noreferrer noopener\" aria-label=\" (opens in a new tab)\">typically a quarter<\/a>, we do a regular check&nbsp;<a href=\"https:\/\/www.whatmatters.com\/faqs\/how-to-grade-okrs\" target=\"_blank\" rel=\"noreferrer noopener\" aria-label=\" (opens in a new tab)\">and grade the key results as fulfilled or not.<\/a><\/p>\n\n\n\n<p>Where an objective can be long-lived, rolled over for a year or longer, key results evolve as the work progresses. Once they are all completed, the objective is necessarily achieved.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-who-created-okrs\">Who created OKRs?<\/h2>\n\n\n\n<p><a href=\"https:\/\/www.betterworks.com\/okrs\/\">OKRs <\/a>were&nbsp;<a aria-label=\" (opens in a new tab)\" href=\"https:\/\/www.whatmatters.com\/stories\/the-origin-story\" target=\"_blank\" rel=\"noreferrer noopener\">created by Andy Grove at Intel<\/a>&nbsp;and taught to John Doerr by him. Since then, many companies have adopted them, including&nbsp;<a aria-label=\" (opens in a new tab)\" href=\"https:\/\/www.whatmatters.com\/stories\/okrs-mission-statement-allbirds-sustainability\" target=\"_blank\" rel=\"noreferrer noopener\">Allbirds<\/a>,&nbsp;<a aria-label=\" (opens in a new tab)\" href=\"https:\/\/www.whatmatters.com\/stories\/apartment-therapy-okrs-digital-publisher\" target=\"_blank\" rel=\"noreferrer noopener\">Apartment Therapy<\/a>, Netflix, and inspiring nonprofits like&nbsp;<a href=\"https:\/\/www.whatmatters.com\/stories\/code-for-america-okrs-local-government\">Code for America.<\/a><\/p>\n\n\n\n<p>Early on in&nbsp;<a aria-label=\" (opens in a new tab)\" href=\"https:\/\/www.whatmatters.com\/book#section-3I7GxXaT60o0WaEumma4YK\" target=\"_blank\" rel=\"noreferrer noopener\">&#8220;Measure What Matters&#8221;<\/a>, Doerr writes about \u201cMBOs,&#8221; or \u201cManagement by Objectives.\u201d MBOs were the brainchild of Peter Drucker and provided Andy Grove a basis for his eventual theory of <a href=\"https:\/\/www.betterworks.com\/okrs\/\" target=\"_blank\" rel=\"noreferrer noopener\">OKRs<\/a>. In fact, Grove&#8217;s name for them originally was \u201ciMBOs,&#8221; for Intel Management by Objectives. However, despite the original reverential name, Grove created some key differences between the two which he passed along to Doerr.<\/p>\n\n\n\n<p>Grove rarely mentioned objectives without tying them to \u201ckey results,\u201d a term he seems to have coined himself. Other key differences between&nbsp;<a href=\"https:\/\/www.whatmatters.com\/resources\/okr-and-mbo-difference-between\" target=\"_blank\" rel=\"noreferrer noopener\" aria-label=\" (opens in a new tab)\">MBOs and OKRs<\/a>&nbsp;are that the latter are quarterly, not annual, and they are&nbsp;<a href=\"https:\/\/www.whatmatters.com\/stories\/okrs-separate-pay-compensation-bonuses\" target=\"_blank\" rel=\"noreferrer noopener\" aria-label=\" (opens in a new tab)\">divorced from compensation.<\/a><\/p>\n\n\n\n<p>Doerr was the one who crafted the name &#8220;<a href=\"https:\/\/www.betterworks.com\/okrs\/\" target=\"_blank\" rel=\"noreferrer noopener\">OKRs<\/a>,&#8221; which he assembled from Grove&#8217;s lexicon.<\/p>\n\n\n\n<p>The most famous story about <a href=\"https:\/\/www.betterworks.com\/okrs\/\" target=\"_blank\" rel=\"noreferrer noopener\">OKRs<\/a> is that of Doerr introducing the philosophy to Google\u2019s founders in 1999. Gathered around a ping-pong table which doubled as a boardroom table, Doerr presented a PowerPoint to the young founding team, which included Larry Page, Sergey Brin, Marissa Mayer, Susan Wojcicki, and Salar Kamangar. For those interested in creating a compelling presentation on OKRs, you might consider this <a href=\"https:\/\/slidemodel.com\/templates\/okr-powerpoint-template\/\" target=\"_blank\" rel=\"noreferrer noopener\">Objectives and Key Results presentation template<\/a>.<\/p>\n\n\n\n<p>Doerr&#8217;s Objective and Key Results for the <a href=\"https:\/\/elements.envato.com\/lp\/create\/presentation-templates\/powerpoint\/\" target=\"_blank\" rel=\"noreferrer noopener\">PowerPoint presentation<\/a> were this:<\/p>\n\n\n\n<p><strong>O:<\/strong>&nbsp;Build a planning model for their company, as measured by three key results:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>KR1: I would finish my presentation on time.<\/li>\n\n\n\n<li>KR2: We\u2019d create a sample set of quarterly Google <a href=\"https:\/\/www.betterworks.com\/okrs\/\" target=\"_blank\" rel=\"noreferrer noopener\">OKRs<\/a>.<\/li>\n\n\n\n<li>KR3: I\u2019d gain management agreement for a three-month <a href=\"https:\/\/www.betterworks.com\/okrs\/\" target=\"_blank\" rel=\"noreferrer noopener\">OKR <\/a>trial.<\/li>\n<\/ul>\n\n\n\n<p>Google then set its company strategy with this management framework and the rest is history.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-okr-examples\">OKR examples<\/h2>\n\n\n\n<p>But what are some other high-level examples?<\/p>\n\n\n\n<p>The city of Syracuse, New York&nbsp;recently set this objective:&nbsp;to \u201cachieve fiscal sustainability.\u201d Fiscal sustainability is a great goal for any government, local or otherwise, but it has to be measurable. That\u2019s why Syracuse is using Objectives and Key Results.<\/p>\n\n\n\n<p>When written out, along with their Key Results, Syracuse\u2019s <a href=\"https:\/\/www.betterworks.com\/okrs\/\">OKR<\/a> looks like this:<\/p>\n\n\n\n<p><strong>O:<\/strong>&nbsp;Achieve fiscal sustainability.<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>KR1: Reduce the general fund budget variance from 11% to 5%.<\/li>\n\n\n\n<li>KR2: Spend 95% of authorized capital project dollars by the end of the fiscal year.<\/li>\n\n\n\n<li>KR3: Spend 95% of grant dollars for grants from prior fiscal years.<\/li>\n<\/ul>\n\n\n\n<p>As discussed earlier, <a href=\"https:\/\/www.betterworks.com\/okrs\/\">OKRs <\/a>can work for all industries and even personal goals.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-personal-goal-okr\">Personal goal OKR<\/h2>\n\n\n\n<p>Doerr was asked about his personal <a href=\"https:\/\/www.betterworks.com\/okrs\/\">OKR&nbsp;<\/a><a aria-label=\" (opens in a new tab)\" href=\"https:\/\/www.recode.net\/2018\/5\/19\/17369636\/transcript-kleiner-perkins-john-doerr-book-recode-decode\" target=\"_blank\" rel=\"noreferrer noopener\">in an interview on Recode Decode.<\/a>&nbsp;He answered, \u201cYou know, my daughters have both left home, but I had read and I believe that having family dinners together was a good thing. So, I set an <a href=\"https:\/\/www.betterworks.com\/okrs\/\">OKR<\/a>, shared it with my team to be home for dinner by 6:00 p.m. 20 nights a month and be present, turning off the <a href=\"https:\/\/getvoip.com\/blog\/business-phone-systems\/\" target=\"_blank\" rel=\"noreferrer noopener\">phone system<\/a>. I put a switch on the router. We shut down the internet to the whole house.\u201d<\/p>\n\n\n\n<p>\u201cIt\u2019s not only the quantity but the quality,\u201d he added.<\/p>\n\n\n\n<p>This personal goal would be written out like this:<\/p>\n\n\n\n<p><strong>O:<\/strong>&nbsp;Have more quality family time as measured by:<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>KR1: Getting home for dinner by 6 p.m, 20 nights a month.<\/li>\n\n\n\n<li>KR2: Being present by turning off the internet router to eliminate distractions.<\/li>\n<\/ul>\n\n\n\n<p>And while it is a &#8220;personal&#8221; <a href=\"https:\/\/www.betterworks.com\/okrs\/\">OKR<\/a>, Doerr was transparent from the onset. Not only did he share it with his colleagues and family, but he also shared it in an interview.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-industry-okrs\">Industry OKRs<\/h2>\n\n\n\n<p>For other examples of industry-specific company <a href=\"https:\/\/www.betterworks.com\/okrs\/\" target=\"_blank\" rel=\"noreferrer noopener\">OKRs<\/a>,&nbsp;<a aria-label=\" (opens in a new tab)\" href=\"https:\/\/www.whatmatters.com\/faqs\" target=\"_blank\" rel=\"noreferrer noopener\">click here.<\/a><\/p>\n\n\n\n<h2 class=\"wp-block-heading\" id=\"h-are-there-different-kinds-of-okrs\">Are there different kinds of OKRs?<\/h2>\n\n\n\n<p><a href=\"https:\/\/www.betterworks.com\/okrs\/\" target=\"_blank\" rel=\"noreferrer noopener\">OKRs<\/a> can be two things, committed or aspirational.<\/p>\n\n\n\n<p>Committed ones are like their name suggests\u2014commitments. When graded at the end of a cycle, a committed <a href=\"https:\/\/www.betterworks.com\/okrs\/\" target=\"_blank\" rel=\"noreferrer noopener\">OKR <\/a>is expected to have a passing grade.<\/p>\n\n\n\n<p>Aspirational ones, on-the-other-hand, are sometimes called stretch goals or &#8220;moonshots.&#8221; The pathway to an aspirational <a href=\"https:\/\/www.betterworks.com\/okrs\/\" target=\"_blank\" rel=\"noreferrer noopener\">OKR<\/a> is expected to be forged since no one else has gotten there before.
